Abraham Wald and the Missing Bullet Holes
The most famous survivorship bias story in history is a triumph of clear thinking in the face of an obvious mistake.
It is World War II. The Allied forces are losing an unacceptable number of aircraft to enemy fire. The planes that return from missions come back damaged — riddled with bullet holes in identifiable patterns. The military wants to add armor to the planes, but armor is heavy and expensive. They need to know where to put it.
They bring in Abraham Wald, a brilliant Hungarian-Jewish statistician who had fled to America after the German annexation of Austria. The generals show him their data: comprehensive maps of where the returning planes had been hit. The patterns are clear. The wings and fuselage are heavily marked. The obvious conclusion: armor the wings and fuselage. That's where the bullets are hitting.
Wald's conclusion: armor the engines.
The generals were baffled. The data showed barely any hits to the engines. Why would you armor something that isn't being hit?
Wald's reasoning was elegant and devastating: you are not looking at data about where planes get hit. You are looking at data about where planes that survived getting hit were hit.
The planes with hits to the wings and fuselage made it back. That means the wings and fuselage can survive hits. The planes with hits to the engines did not make it back. They crashed. You never saw them. The missing data — the planes that didn't return — was telling you exactly where the critical hits were. And the data you could see — the returning planes — was telling you exactly where hits were survivable.
The sample of returning planes was not a random sample of "planes that got hit." It was a systematically selected sample of "planes that got hit in non-fatal places." The missing planes were the real message.
Wald was right. The engines were armored. More planes survived.
This story is the purest expression of survivorship bias that exists: a group of observers looking at survivors, drawing confident conclusions from what they see, and missing the critical information that only the non-survivors could provide.
The original context matters: Wald's work at the Statistical Research Group at Columbia University during the war produced several breakthrough insights that saved lives precisely because he was trained to think about sampling mechanisms — about what process produced the data he was looking at, and what that process excluded. The bullet hole problem appears deceptively simple in retrospect. But the generals who brought him the data were not foolish people. They were systematic, experienced, and working hard with the best information available to them. They simply hadn't asked the question: what process selected this sample?
That question — what process selected this sample? — is the core discipline of survivorship bias analysis.
The Basic Mechanism: We Only See Survivors
Survivorship bias is the error of drawing conclusions from a sample that has been filtered by survival — by success, completion, or inclusion in a visible dataset — without accounting for the filter itself.
The mechanism has three components:
1. A population undergoes a selection process.
Many people attempt something. Many companies are founded. Many studies are run. Many investments are made. Many content creators start channels.
2. Most fail or exit.
The majority of these attempts do not succeed, survive, or become visible. They fail, quit, go bankrupt, get rejected, or simply remain invisible.
3. We draw conclusions from only the survivors.
The survivors are the ones we can see. They wrote the books, gave the TED talks, got the venture funding, showed up in the statistics. The mechanism is especially insidious because the people giving the advice are often as uninformed about the non-survivors as the people receiving it. Without data on the people who followed the same strategies and failed, you cannot evaluate the strategies.
Myth: "The average return of stocks in the S&P 500 index is about 10% per year, so stocks are a reliable investment." Reality: The S&P 500 only includes companies that have survived and succeeded. Companies that failed, merged, or were delisted are excluded. The average return of all publicly traded companies — including the failed ones — is substantially lower. The "10% average" is the return of survivors.
Myth: "Old buildings are better quality than new ones — they've stood the test of time." Reality: Old buildings that still exist are the ones that were well-built. The poorly built old buildings collapsed, burned down, or were demolished. You're not seeing the population of buildings from 200 years ago; you're seeing the subset that survived. This is the "Lindy effect" — a real phenomenon that rests entirely on survivorship.
Myth: "Most successful entrepreneurs say they nearly quit before they broke through. So I should push through the hardest moments." Reality: Most unsuccessful entrepreneurs also said they nearly quit before they stopped. The near-quit experience is ubiquitous across both successful and unsuccessful founders. It does not predict which group someone is in. The advice "push through" is based entirely on survivor testimony.
The Psychology of Why We Fall for It
Survivorship bias is not just a statistical error. It is a deeply human one, rooted in how our minds are built to process information and construct narratives.
We love stories, and survivors have them. The hero's journey — struggle, near-defeat, breakthrough — is one of the most powerful narrative structures humans have ever developed. Successful people embody it. Their stories have arcs. They have a beginning (obscurity), a middle (struggle), and an end (triumph). Failed attempts rarely have satisfying narrative arcs. They tend to end ambiguously: the creator posting into the void, the startup running out of money, the manuscript rejected for the fifteenth time without a dramatic last-minute reversal. These are not stories we seek out. They do not go viral.
We see what is in front of us, not what is absent. The planes that came back were physically present for the analysts to study. The planes that crashed were gone. The creators who quit are not making videos about why they quit — or if they are, they are getting far fewer views than the creators who made it. Absent information is hard to think about because it requires imagining something rather than seeing it.
We trust authority, and survivors are the authorities. When Tyler Ash writes a book about growing a channel to 10 million subscribers, he has the social authority of someone who actually did it. When someone who tried the same approach and got 2,000 subscribers writes a blog post about what went wrong, they have no such authority. The expert on success, in our culture, is the person who succeeded. The people who failed comparably are not considered experts on anything.
We want to believe that strategy beats luck. If Tyler Ash's success was primarily a function of timing, prior advantages, and luck, then there's not much we can do about it. If it was primarily a function of his specific daily-posting, niche-narrowing strategy, then we can learn it and do it. The survivorship-biased interpretation is psychologically much more comfortable because it implies agency and replicability.
Nadia felt all of these things. The book was authoritative. The story was compelling. The advice felt actionable. The implication was: if you do this, you can have what he has. None of that felt like a lie while she was reading it.
Silicon Valley Survivorship: The Entrepreneur Story Selection Problem
No domain has a more severe survivorship bias problem than Silicon Valley entrepreneurship — and, by extension, the vast media ecosystem that covers it.
The venture capital model produces a survivorship bias crisis almost by design. Venture funds invest in many companies expecting most to fail. The fund is made profitable by the rare exceptional outcome — the company that returns 100x or 1000x on the investment, compensating for everything else. This is portfolio theory deliberately accepting failure in exchange for asymmetric upside.
What this model produces culturally is a continuous stream of extraordinary success stories — because the model explicitly creates some extraordinary outcomes. Every year, some startups return enormous multiples for their investors, create category-defining companies, and make their founders wealthy and famous.
The coverage of these outcomes is enormous. The coverage of the failures — and the failures vastly outnumber the successes — is minimal.
The result: anyone seeking to understand what leads to startup success by reading industry media, listening to podcasts, or attending conferences is looking at a systematically selected sample. The speaker at the conference is there because their company worked. The founder on the podcast is there because their exit was impressive. The case study in the MBA course is there because it illustrates a principle with a satisfying conclusion.
The thousand founders who followed identical strategies, had equivalent intelligence and work ethic, and built companies in the same markets — and failed — are not at the conference, on the podcast, or in the case study.
What survivorship bias specifically distorts in startup advice:
The importance of pivoting: Many famous success stories involve pivots — companies that changed direction and found success. YouTube started as a video dating site. Instagram was a check-in app before it was a photo app. This data makes pivoting sound like a key strategy. But we don't see the companies that pivoted repeatedly and still failed. Pivoting may not be uniquely associated with success.
The importance of perseverance: Successful founders emphasize that they "never quit." This is accurate — they didn't. But we don't hear from the founders who also never quit and still failed. Perseverance may be necessary but far from sufficient.
The importance of timing: Successful founders often say they were in the right place at the right time. This acknowledgment of luck is relatively rare in the genre, but when it appears, it's usually dismissed as false modesty. In reality, timing may be the largest factor — and the one least amenable to strategy.
The role of unique advantages: Tyler Ash's book (and most in the genre) describes a path without fully accounting for the founder's unique starting position — prior connections, financial cushion, skills that happen to be valuable at this specific moment in a specific market. These advantages are often invisible to the author because they're so familiar they feel like normal conditions, not special ones.
The venture capital data make this concrete. According to Cambridge Associates, the top-quartile venture fund outperforms the bottom quartile by roughly 20 percentage points annually. But even top-quartile funds typically see more than half their portfolio companies fail entirely. The model is built on a power law distribution: most investments fail, a few do well, a very few generate the bulk of the fund's returns. The advice of the successful few — the founders whose companies are in the successful-few tail — cannot be generalized to the many who are in the lost-most middle.
Research Spotlight: The Invisible Failures
Eker, T.H. (2005). Secrets of the Millionaire Mind: Mastering the Inner Game of Wealth. HarperBusiness.
This note uses a famous self-help title as an illustration, not an endorsement. Eker's book, like most in the "success mindset" genre, draws its empirical content from the experiences of successful people. The implicit claim is: these people have the mindset that produces success.
But as psychologist Scott Lilienfeld and colleagues have pointed out in reviews of the self-help literature, the methodology is fatally contaminated by survivorship bias. Without studying the mindsets of people who adopted identical approaches and failed, you cannot determine whether the mindset contributed to success or was simply correlated with it among survivors.
A rigorous study would need to measure mindsets before success (not reconstructed from memory afterward), compare successful and unsuccessful people with similar starting points, and control for structural advantages (wealth, network, education) that predict success independent of mindset.
Such studies exist, and they tell a more complicated story. The relationship between "mindset" traits and success is real but modest, heavily moderated by circumstances outside individual control, and vastly smaller than the genre suggests.
Research Spotlight: Publication Bias in Science
Sterling, T.D. (1959). Publication decisions and their possible effects on inferences drawn from tests of significance. Journal of the American Statistical Association, 54(285), 30–34.
Science itself is not immune to survivorship bias. This 1959 paper — one of the earliest to document the problem — examined the ratio of published papers reporting statistically significant results to those reporting null results. The ratio was dramatically skewed: positive findings were far more likely to be published than negative ones.
This produces a version of survivorship bias in the scientific literature. The studies that "found something" get published. The studies that found nothing — or contradicted prior findings — often do not. Researchers and readers of the literature who try to understand what is true about the world by reading published papers are looking at a selected sample of all the research conducted.
The magnitude of this problem became clear in the 2010s with large-scale replication efforts like the Reproducibility Project: Psychology (Open Science Collaboration, 2015), which found that only about 36% of results from published psychology studies replicated successfully. Much of this gap between published findings and reality traces to publication bias — the survivorship filter that shows us the studies that confirmed hypotheses while hiding the ones that did not.
The parallel to the Tyler Ash problem is precise: we see the studies (like the businesses, like the channels) that "worked," and we draw our understanding of the field from them — not knowing how many unpublished studies found the opposite.
Social Media Influencer Survivorship
Nadia's situation is a pristine example of survivorship bias in the social media age.
The advice ecosystem for content creators is enormous. YouTube tutorials on "how I grew to 100K subscribers," Instagram guides to "the strategy that built my following," TikTok creators explaining their "algorithm secrets." Books like Tyler Ash's. Podcasts. Courses. Masterminds charging $5,000 for ten weeks of access to a creator who made it.
Every piece of this advice comes from someone who succeeded. It describes what the successful person did. It does not — and cannot — describe what the unsuccessful people who tried the same things did.
The base rate problem is acute. YouTube has more than 50 million creators. The vast majority have under 10,000 subscribers. A tiny fraction have over 1 million. The successful creators writing books and selling courses represent perhaps the top 0.001% of all channel attempts.
When that top 0.001% gives advice, they are describing a path through an extraordinarily selective process. The advice might be entirely accurate — Tyler Ash might genuinely have built his channel through daily posting, narrow niching, and comment engagement. But without knowing how many people followed those exact strategies and failed, you cannot know whether those strategies are what produced his success or whether they were background activities while luck, timing, and unmeasured advantages did the real work.
The specific advantages that survivorship bias hides:
- Prior audience from another platform (the creator already had followers who followed them)
- A topic that happened to be culturally ascendant at the moment they started
- A personality type, appearance, or voice that happens to be what a specific algorithm favors at a specific time
- Financial cushion allowing full-time creation during the growth phase
- A personal network that provided initial amplification
- Being early to a platform before it was crowded
None of these advantages are illegitimate. They are not moral failures. But they are advantages that the survivorship-biased advice literature almost entirely omits — because they are advantages the author often doesn't fully recognize as advantages.
There is a specific quantitative way to see this. Researchers studying content creator growth curves find that early subscriber acquisition — the first 1,000 or 10,000 subscribers — is the most highly variable and luck-dependent phase of channel growth. A creator who gets an early organic amplification event (a share from a large account, an algorithm-driven recommendation burst, a moment of cultural resonance) during that early phase is in a fundamentally different trajectory from one who doesn't. Many of the most prominent advice-givers had exactly such an early boost — one they may not have noticed as unusual, because when something happens to you, it feels like what happens.
The content creation advice market and its incentives:
There is an additional dynamic worth naming: the most commercially successful advice-givers are the ones whose advice sounds most actionable and whose success sounds most attributable to that advice. "I got lucky and timing was favorable" does not sell courses. "I followed these seven strategies consistently for two years" does. The market for content creation advice specifically rewards framings that minimize luck and maximize the appearance of replicable strategy. This isn't cynicism — it's an accurate description of how the survivorship filter interacts with commercial incentives to produce an advice ecosystem that systematically overstates what strategy can guarantee.
Investment Survivorship: The Mutual Fund Graveyard
The investment industry provides one of the most quantitatively documented cases of survivorship bias, because the data exists to measure it precisely.
The problem: Mutual funds that perform poorly are closed or merged into better-performing funds. After a few years, the databases used to measure fund performance contain only the funds that survived — which are, by definition, the ones that performed well enough to still exist.
If you calculate the average historical return of all mutual funds in a database today, you are calculating the average return of survivors. The failed funds — the ones that lost money and were shut down — are not in the database.
The magnitude: Researchers who have corrected for survivorship bias in mutual fund databases consistently find that the bias inflates apparent performance by 1-3 percentage points per year. In a world where the difference between a skilled and unskilled fund manager might be 1-2 percentage points per year, this bias is large enough to completely reverse the apparent advantage of active management.
A famous example: S&P Dow Jones Indices produces an annual SPIVA report tracking how actively managed funds perform against passive index benchmarks. The 2022 report found that over 15 years, approximately 92% of large-cap US active equity funds underperformed the S&P 500 index. This calculation includes survivorship correction — many studies without the correction produce more favorable numbers for active management.
This directly bears on luck. The mutual fund managers who do outperform over long periods — the few who survive the performance filter and achieve genuinely above-benchmark returns — are overwhelmingly the beneficiaries of both skill and luck. And distinguishing the two requires not just analyzing the survivors but understanding what happened to the much larger group that started with similar strategies and skills.
The hedge fund world amplifies this effect further. Hedge funds are private investment vehicles that are not required to report performance to regulators. They report to databases voluntarily — which means they tend to report when performance is good and stop reporting (or never start) when performance is poor. The resulting databases are among the most survivorship-biased in all of finance. Studies comparing survivorship-corrected and uncorrected hedge fund performance databases find gaps of 4-6 percentage points per year — a difference large enough to transform an apparent industry of skilled managers into an industry of largely average performers with a few genuinely skilled outliers.
The practical lesson for an ordinary investor is stark: the impressive track record of the fund you're considering was generated by a fund that survived. You're not seeing the track records of all the funds launched with similar strategies that did not survive. The impressive track record is partially a selection artifact.
College Success: The Admission Selection Effect
Elite universities provide one of the most interesting survivorship bias cases because the selection is explicit, transparent, and powerful.
An elite college accepts roughly 5-10% of applicants. The accepted students are, by the institution's design, a highly selected group — on test scores, grades, extracurriculars, recommendations, and whatever other factors the admissions process weights. The accepted students are then tracked for outcomes: career success, income, leadership roles, graduate school acceptance.
The result: elite university graduates do very well. Their outcomes are exceptional.
The question survivorship bias forces us to ask: compared to whom?
If you compare elite university graduates to all high school graduates, you're comparing a filtered group to an unfiltered one. The elite graduates were selected for success-predicting characteristics before they ever set foot on campus. They had exceptional grades, test scores, and typically exceptional socioeconomic backgrounds. Comparing them to the general population conflates the selection effect (these people were already unusual) with the education effect (attending this university made them more successful).
The rigorous comparison — and several studies have attempted it — is to compare students who were admitted to elite universities and attended them to students who were admitted to elite universities and chose to attend other schools. This controls for the selection effect, because both groups were cleared by the admissions filter.
These studies (including research by Stacy Dale and Alan Krueger, published by the NBER) find that for most students, attending an elite university does not substantially improve long-term income compared to attending a less selective university. The outcome differences that appear in raw comparisons are largely selection effects, not education effects.
This is a striking finding with important implications for how we think about college selectivity, prestige, and luck. The survivorship effect of elite admissions is enormous — and its removal largely deflates the apparent "elite school premium."
The one exception in the Dale-Krueger research: for students from lower-income backgrounds or underrepresented groups, attending an elite university does appear to have real causal effects on outcomes, independent of the selection effect. This makes theoretical sense: for students who lack the network, signaling power, and connections that elite university alumni networks provide, actually gaining entry to those networks has more impact than for students who would have accessed similar networks regardless.
Research Spotlight: Correcting for Survivorship in Sports Statistics

The statistical tools for handling survivorship bias were formalized in the context of medical research — specifically, the problem of patients who die or drop out of studies before the study ends. The Kaplan-Meier estimator, now standard in clinical trials, was designed to correctly estimate survival curves when some participants leave the study early (not because they recovered, but for various reasons including death).
The parallel to sports and business is direct. When measuring the career statistics of athletes, you face the same problem: players who were not performing well were cut before generating more data. The average batting average of players with 1,000 or more career plate appearances is substantially higher than the true average ability of all players who attempted professional baseball — because the low-talent players were filtered out before they accumulated enough data to be included in most analyses.
This selection effect makes the "average major league performance" look much better than the average performance of "all people who tried to play major league baseball." The graveyard of players who made it to the minors and never made it to the majors, or who lasted a few games in the majors and were sent down — this is the invisible comparison group. Their absence from the statistics inflates every measure of "average MLB performance."
Priya Encounters Survivorship Bias in Her Job Search
Priya has been doing what every frustrated job seeker does: reading advice. LinkedIn posts from hiring managers. Twitter threads from recruiters. Medium essays from people who "went from rejection to six-figure salary in six months." Job-search books with titles like The Confident Candidate and Networking Your Way to Yes.
The advice is consistent: - Tailor every application to the job description. - Connect with employees at the target company before applying. - Follow up exactly forty-eight hours after an interview. - Don't undersell yourself — ask for 15% more than your target. - Never apply to more than five jobs simultaneously. Quality over quantity.

But if you strip out the timing, the head start, and the structural advantages — and then count how many creators followed his exact work ethic and approach on the same topic in a more saturated market — what fraction of them reach 10 million subscribers?
