The Assignment

The whiteboard in Langford Hall has been wiped clean — a deliberate act. For thirty-eight chapters, it has accumulated frameworks, matrices, equations, and the occasional sketch from Professor Okonkwo's improvisational lectures. NK once counted eleven different two-by-two matrices on the board simultaneously. Tom photographed the chaos and posted it to the MBA cohort's group chat with the caption: This is what the inside of Okonkwo's brain looks like.

Today the whiteboard is blank, save for a single sentence in Okonkwo's precise handwriting:

You have three weeks. Make it count.

Professor Okonkwo stands at the front of the room, arms folded, reading glasses perched on the bridge of her nose in their customary decorative position. She surveys the class with an expression that NK has learned to interpret as "I am about to ask you to do something difficult, and I will enjoy watching you rise to the occasion."

"The capstone," Okonkwo begins, "is not a test of what you remember. It is a test of what you can do. You will produce an AI Transformation Plan for an organization of your choice. It must include a maturity assessment, a prioritized use case portfolio, a technology architecture, a governance framework, a change management plan, and a financial analysis."

She pauses.

"This is not a homework assignment. This is a deliverable you could present to a board of directors."

NK exchanges a look with Tom. She opens a new document on her laptop and types the header: Capstone: AI Transformation Plan. Then she stares at the blank page beneath it.

"Three weeks to plan an entire AI transformation?" NK says.

Okonkwo's eyebrows lift slightly — the expression she uses when a student has walked into exactly the point she intended to make.

"You've been preparing for thirty-eight chapters. The plan is already in your head. Now put it on paper."

Tom leans back in his chair, tapping his pen against his notebook. He is already thinking about architecture diagrams. NK is already thinking about stakeholders. Neither of them knows it yet, but this difference — the instinct to reach for technology versus the instinct to reach for people — will define the contrast between their capstone plans and the lesson Professor Okonkwo has designed the exercise to teach.

Ravi Mehta, who has been sitting in the back row as a guest evaluator, raises a hand. "Can I add something?"

Okonkwo gestures for him to proceed.

"At Athena, we spent eighteen months on our AI transformation," Ravi says. "And we got half of it wrong. But I've brought something that might help." He opens his laptop. "Athena's AI Transformation: A Retrospective. What worked. What didn't. And what I'd do differently if I could start over."

NK's fingers hover over her keyboard. This is the kind of candor that Ravi rarely offers in public settings. She has worked closely enough with Athena over the course of this MBA program to know that the retrospective will contain lessons that no textbook framework can capture — the messy, political, human lessons of organizational change.

39.1 The Capstone Project: Overview

The capstone project is the culminating exercise of this textbook. It requires you to synthesize knowledge from every part — from the data foundations of Part 1 through the strategic frameworks of Part 6 and the futures thinking of Part 7 — into a single, coherent, actionable plan.

Your AI Transformation Plan is a strategic document containing the following components:

Business Insight: In practice, AI transformation plans are rarely written by a single person. They are collaborative efforts involving data scientists, business strategists, legal and compliance teams, HR, finance, and executive sponsors. For this capstone, you play all of those roles. The exercise of inhabiting each perspective is itself a lesson in the cross-functional nature of AI strategy.

Assessment Criteria

Your plan will be evaluated on five dimensions:

  1. Strategic coherence (25%) — Does the plan tell a consistent story from maturity assessment through implementation? Do the use cases align with the organization's strategic priorities? Do the technology choices support the use cases?

  2. Analytical rigor (25%) — Is the maturity assessment grounded in evidence? Are the use case prioritizations justified? Are the financial projections credible and transparent about assumptions?

  3. Feasibility (20%) — Can this plan actually be executed? Are the resource requirements realistic? Are the timelines achievable? Does the change management plan address the real barriers?

  4. Governance and ethics (15%) — Does the plan include meaningful governance mechanisms? Does it address bias, privacy, and compliance — not as an afterthought, but as a structural component? (Recall from Chapter 27: governance is architecture, not a checklist.)

  5. Communication quality (15%) — Is the plan clear, well-organized, and suitable for a board-level audience? Can a non-technical executive understand the recommendations? Can a technical lead find the detail they need?

Caution

The most common capstone failure mode is the plan that is technically sophisticated but organizationally naive. The second most common is the plan that addresses every topic superficially and none deeply. Go deep where it matters. Be honest about where you have made simplifying assumptions.


39.2 Industry Selection and Analysis

Choosing Your Organization

The first decision is your target. You have three options:

Option A: A real organization you know well. If you have worked in or consulted for an organization, you bring domain knowledge that will make the plan more grounded. Be mindful of confidential information — use publicly available data supplemented by your structural understanding of the organization.

Option B: A publicly documented organization. Companies like Walmart, JPMorgan Chase, Mayo Clinic, or Siemens have extensive public documentation of their AI initiatives, making it possible to build a credible assessment from external sources.

Option C: A composite or fictional organization. Define an organization with specific attributes — industry, size, revenue, geographic footprint, competitive position — and build your plan for that organization. This option offers the most creative freedom but requires disciplined specificity. "A large healthcare company" is too vague. "A 12,000-employee integrated health system operating 23 hospitals across the southeastern United States, with $6.2 billion in annual revenue and a legacy Epic EHR system" is specific enough to plan for.

Athena Update: NK chooses Option C with a healthcare focus: "Meridian Health Partners, a 15,000-employee integrated health system with 18 hospitals, 120 outpatient clinics, $7.8 billion in revenue, and a physician workforce that is skeptical of AI after reading headlines about algorithmic bias in clinical decision support." Tom chooses Option C with a manufacturing focus: "Precision Dynamics, a 9,000-employee precision components manufacturer with 12 factories across four countries, $3.4 billion in revenue, heavy investment in IoT sensors, and a workforce where 60 percent of employees do not use a computer in their daily work."

Conducting the AI Landscape Assessment

Once you have chosen your organization, assess the current state of AI in its industry. This is not a generic survey — it is a targeted analysis of:

1. Industry AI adoption maturity. Where does this industry sit on the adoption curve? Healthcare, financial services, and technology tend to be further along. Construction, agriculture, and government tend to lag. But aggregate statistics conceal enormous variation — there are cutting-edge construction firms and lagging technology companies. Use industry reports from McKinsey, Gartner, Deloitte, and Accenture to calibrate, but don't accept industry averages as your organization's reality.

2. Competitive landscape. Who are the AI leaders in this industry? What capabilities have they built? Where is the gap between leaders and laggards, and is it widening or narrowing? Recall from Chapter 31 that competitive pressure is one of the four forces that drive AI strategy — and from Athena's experience, that NovaMart's aggressive AI adoption was both a threat and a catalyst.

3. Regulatory environment. What AI-specific and AI-adjacent regulations apply? The EU AI Act (Chapter 28) classifies certain healthcare and employment AI systems as "high-risk," requiring conformity assessments. Financial services have model risk management requirements (SR 11-7 in the US). Privacy regulations (GDPR, CCPA) constrain data usage. Your transformation plan must operate within these boundaries.

4. Data ecosystem. What data does the organization generate, purchase, and have access to? What is the quality, completeness, and accessibility of that data? Recall from Chapter 4 that data strategy is the foundation of AI strategy — and from Chapter 5 that you cannot build models on data you have not examined.

5. Workforce readiness. What is the current level of AI literacy? What technical talent exists? What is the attitude toward AI — enthusiasm, indifference, fear, or resistance? This assessment feeds directly into your change management plan (Section 39.8).

Try It: Before reading further, spend 15 minutes writing a one-page AI landscape assessment for your chosen industry. Identify the top three opportunities and the top three barriers. You will refine this assessment as you work through the chapter, but starting with your intuition — before you apply formal frameworks — develops the strategic judgment that distinguishes good consultants from framework-reciting ones.


39.3 AI Maturity Assessment

The Six Dimensions

AI maturity is not a single number. An organization can be sophisticated in its data infrastructure and primitive in its governance. It can have world-class talent and no strategy to deploy them effectively. The AIMaturityAssessment tool evaluates organizations across six dimensions, each scored on a 1-5 scale:

The overall maturity level is derived from the average score across dimensions:

Business Insight: Most organizations overestimate their AI maturity. In a 2024 MIT Sloan study, executives rated their organizations an average of 3.4 on a 5-point scale, while independent assessments placed the average at 2.1. The gap is largest in the governance and culture dimensions — the areas hardest to see from the inside. Be ruthlessly honest in your assessment, or the plan built on it will be built on sand.

39.15 Putting It All Together

The Executive Summary

Your capstone plan should open with a one-page executive summary that a board member can read in five minutes and understand the essence of your transformation plan. The summary should include:

  1. The opportunity — Why AI matters for this organization, now
  2. The current state — Maturity assessment summary (one line: "We are a Developing-stage organization with a governance gap")
  3. The plan — What you will do, in how many phases, at what cost
  4. The expected return — Risk-adjusted ROI projection
  5. The ask — What resources and support you need
  6. The risk — The most important risks and how you will manage them

Definition: An executive summary is not a summary of the document. It is a decision document — a self-contained argument that enables a busy executive to understand the proposition, assess the risks, and decide whether to fund, modify, or reject the plan. Write it last, after you have done all the analysis. But put it first, because that is what the board will read.

Final Presentation

Professor Okonkwo allots fifteen minutes per presentation plus ten minutes of Q&A. She, Ravi, and Lena Park (the policy advisor from Chapter 28) serve as the evaluation panel.

NK presents Meridian Health Partners. Her slide deck is clean, her financial projections are honest about uncertainty ranges, and her governance framework draws explicit connections to Chapters 25, 26, 27, and 29. When Lena asks, "How would you handle a situation where a clinical decision support model produces a recommendation that a physician disagrees with?" NK answers without hesitation: "The physician decides. Always. The model provides information. The physician provides judgment. Our governance framework makes that hierarchy explicit — and it requires that every disagreement be logged, because persistent disagreements are a signal that either the model needs retraining or the physician needs additional information."

Ravi asks, "What's the biggest thing that could go wrong?"

NK: "Clinician adoption. We can build the best models in the world, but if physicians don't trust them, they'll ignore them. Our change management plan addresses this through physician involvement in model design and validation, transparent explanations, and a six-month pilot period where the model runs in shadow mode before recommendations are surfaced. But the honest answer is that clinician adoption is a cultural challenge, and culture changes slowly."

Tom presents Precision Dynamics. His architecture diagrams are meticulous, his edge computing design is production-ready, and his predictive maintenance ROI analysis is grounded in published benchmarks from comparable manufacturing operations. When Ravi asks, "How do you train shop-floor workers who don't use computers to work alongside AI systems?" Tom pauses — this is the question his plan handles least well.

"I underestimated that part," Tom admits. "My change management section assumes that training is primarily digital. But 60 percent of the workforce doesn't use digital tools in their daily work. The honest answer is that I need a different change management approach for the shop floor — probably embedded facilitators, hands-on demonstrations at each factory, and interfaces that are visual and tactile rather than screen-based."

Professor Okonkwo nods. "That honesty — the ability to identify what you got wrong and articulate why — is worth more than getting it right the first time. The plan you present to a board should never claim perfection. It should demonstrate clear thinking, honest assessment, and the ability to adapt."

She addresses the class.

"Every one of you has now produced a strategic deliverable that draws on data literacy, machine learning, prompt engineering, ethics and governance, organizational strategy, change management, and financial analysis. Whether you continue to work in AI or never touch a model again, the ability to think across all of those dimensions simultaneously — that is the skill this course was designed to build."

She pauses.

"In Chapter 40, we will close the course — and the Athena story. We will ask what kind of AI leader each of you intends to become. But for now, let me say this: the plan is not the product. The thinking is the product. The plan is just evidence that the thinking happened."

Athena Update: After the capstone presentations, Ravi pulls NK aside. "Meridian Health Partners isn't a real organization," he says, "but your plan is real enough that I showed the governance framework to our Chief Compliance Officer. She wants to know if you're available for a summer project." NK is quiet for a moment. "Is the project designing governance frameworks?" Ravi smiles. "It's whatever you want it to be. We're creating a new role — Director of AI Strategy. And I may know someone who'd be good at it." NK looks across the room at Professor Okonkwo, who is deep in conversation with Tom about edge computing but who catches NK's eye and gives a barely perceptible nod. NK turns back to Ravi.
