Two levers give you dramatic control over AI output quality with relatively small changes to your prompts. The first is instructional precision — the specific verbs, modifiers, and logical structures you use to specify what you want done. The second is role assignment — telling the AI what perspective to adopt, what expertise to draw on, and what position to occupy relative to you and your work.

Both are learnable, and both dramatically expand what you can do with AI tools.


9.1 The Difference Between Asking and Instructing

There is a meaningful difference between asking an AI a question and instructing it to perform a task. Most people, at least initially, tend toward asking.

Asking: "Can you give me some feedback on this presentation?" Instructing: "Review this presentation from the perspective of a skeptical VP of Finance who has seen many proposals fail due to unclear financial assumptions. Identify the three weakest assumptions in my financial model and explain what question each one would prompt from a skeptical reviewer."

The asking version invites the AI to give you whatever feedback it deems appropriate — which, absent more guidance, will likely be a survey of general presentation quality. The instructing version specifies the perspective, the qualifier (skeptical VP of Finance), the scope (financial assumptions), the quantity (three), and the format (assumption + question it would prompt).

The output difference is not marginal. It is categorical.

This is not a matter of being more formal or more demanding. It is a matter of being more precise about the cognitive operation you want performed. Asking is open-ended. Instructing is targeted.

The verb you choose signals to the AI which of these operations you want. Using a weak or generic verb — "make," "do," "help me with," "create something about" — forces the AI to choose its own operation, which is almost never what you specifically need.

Verb Precision in Practice

"Write feedback on this proposal" Operation: generative feedback. Output: probably a prose paragraph of general impressions.

"Critique this proposal" Operation: analytical with an evaluative edge. Output: more likely to identify weaknesses specifically.

"Identify the three most significant weaknesses in this proposal and explain why each would concern a risk-averse decision-maker" Operation: interrogative + analytical with precision. Output: a focused, structured list of specific weaknesses with reasoning.

The third version did not require a different verb so much as a precisely targeted instruction — but the verb "identify" rather than "write" or "give me" already signals to the AI that you want targeted extraction, not general generation.

When Verbs Conflict

Avoid mixing verbs that imply different operations in the same instruction: "Write and critique this email" asks the AI to do two different cognitive operations simultaneously, often producing output that does neither well. Separate your verbs: "Draft the email, then critique it from the perspective of the recipient's first emotional reaction."


9.3 Instructional Precision: Closing the Say-Mean Gap

Every prompt has a gap between what you say and what you mean. Instructional precision is the practice of closing that gap before you submit — not after you receive an output that is technically what you asked for but not what you meant.

The Common Say-Mean Gaps

The Specificity Test for Instructions

Before submitting a prompt, read the task instruction and ask: "If five different smart people received this instruction, would they all produce the same type of output?" If the answer is no, the instruction is underspecified. Close the gap before submitting.


9.4 Role Assignment Basics: "You Are a [Role]"

Role assignment is the practice of telling the AI what position, perspective, or persona to occupy in its response. It is one of the most powerful and commonly misapplied techniques in prompting.

The basic structure: "You are a [role]. [Background about the role if needed]. Your task is to [task]."

Example: "You are a senior product manager who has launched 12 B2B SaaS products over 15 years. You specialize in identifying the gap between what companies think their customers value and what actually drives adoption decisions. Review this product launch plan and identify the top three assumptions that are most likely to be wrong based on your experience."

Without role assignment, the AI reviews the plan as a generalist who knows product management theory. With the role assignment, the AI applies a specific lens — the lens of a practitioner who has specific, hard-won experience with a particular type of failure mode.


9.5 Why Role Assignment Works — and Its Real Limits

Role assignment is powerful, but it is commonly misunderstood. Knowing what it does and does not do prevents both over-reliance and under-use.

What Role Assignment Does

Changes register and vocabulary. Assigning the role of "senior surgeon" produces different medical vocabulary and clinical tone than "patient-facing healthcare communicator." The role calibrates the vocabulary, depth, and communication style.

Activates relevant training data. When you assign a role, the AI draws more heavily on the subset of its training data associated with that role — the way a senior surgeon would write, the problems they focus on, the assumptions they would challenge. It does not give the AI new knowledge, but it directs existing knowledge.

Establishes a perspective. A "skeptical investor" will look for different things than an "enthusiastic early adopter." Role assignment tells the AI not just what to do but from what vantage point to do it.

Calibrates formality and communication style. A "federal regulatory attorney" will produce different prose than a "startup founder pitching to investors." Same information, different voice.

What Role Assignment Does Not Do

It does not give the AI actual expertise it does not have. If the AI's training data contains limited information about a highly specialized field, assigning the role of "world's leading expert in that field" will not produce world-class expertise. It will produce the AI's best approximation of that role based on what it has learned.

It does not reduce hallucination risk. A common belief is that assigning an expert role makes the AI more accurate. Research does not support this reliably. Expert role assignment can actually increase confident-sounding output, including confident-sounding incorrect output. Assign roles for perspective and register, not for accuracy guarantees.

It does not override the AI's actual knowledge limits. If you assign the role of "expert in our proprietary internal process," the AI has no knowledge of your internal process regardless of the role you assign. Context loading (Chapter 8) is what provides knowledge; role assignment provides perspective.

It does not eliminate the need for verification. All AI outputs — regardless of role assignment — require human verification for consequential facts, numbers, and claims. Role assignment is a prompting tool, not an expertise transfer mechanism.

Myth: Telling the AI "you are an expert in X" makes its output more accurate on topics related to X.

Reality: Expert role assignment changes the register, vocabulary, and focus of output, but it does not reliably increase factual accuracy. It can actually produce more confidently stated output — including more confidently stated incorrect information. The accuracy of AI output is determined by the quality of its training data, not the role you assign. Use expert role assignment for perspective, focus, and calibration — and verify factual claims regardless.


9.6 Effective Role Archetypes: Eight Proven Categories

Through hundreds of documented use cases, certain role archetypes produce consistently valuable outputs. Each activates a distinct perspective that is difficult to get from a generalist prompt.

1. The Expert Reviewer

"You are a [domain] expert with [specific background]. Review [content/work/plan] from your professional perspective. Identify what you would consider the strengths, weaknesses, and the one most significant issue."

Best for: evaluating quality, identifying blind spots, getting field-calibrated feedback on content or plans.

2. The Devil's Advocate

"You are a [role] whose job is to argue against the position in [content]. Find the strongest possible counterarguments. Do not present both sides — argue against this as effectively as you can."

Best for: stress-testing arguments, finding weaknesses before a presentation, identifying the strongest objections you will face.

Example: "You are a skeptical board member who has seen many change management proposals fail. Argue against this proposal as compellingly as you can — find the weakest assumptions, the most likely failure modes, and the most uncomfortable questions."

3. The Subject Matter Expert

"You are an expert in [specific field]. Explain [topic] as you would explain it to [audience]. Include [specific requirements]."

Best for: explanations calibrated to a specific expert perspective, analyses that require domain depth, content generation where field vocabulary matters.

Example: "You are a macroeconomist who specializes in labor markets. Explain the economic argument for a four-day work week to an audience of small business owners who are skeptical of the idea."

4. The Editor

"You are a [type] editor. Edit this [content type] for [specific editing focus]. Mark issues, explain them briefly, and suggest revisions."

Best for: improving written content, calibrating to a specific publication or style standard, getting focused editorial feedback.

Example: "You are an editor for The Economist's briefing section. Edit this executive summary for: clarity, elimination of unnecessary words, precise language, and active voice. Mark every change you make and briefly explain your reasoning."

Best for: reviewing project plans, identifying planning gaps, structuring complex work.

Example: "You are a PMP-certified project manager who has led technology migrations for healthcare organizations. Review this migration timeline and identify the three highest-risk assumptions — places where the timeline is most likely to slip."

6. The Socratic Teacher

"You are a Socratic teacher. Do not give me the answer. Instead, ask me the questions that would help me work toward the answer myself. Start with the most fundamental question."

Best for: learning and comprehension, problem-solving where you want to build understanding rather than just get an answer, exploring your own assumptions.

Example: "You are a Socratic teacher helping me understand why my marketing campaign underperformed. Do not tell me what went wrong. Ask me the questions that would help me discover the cause myself."

7. The Target Audience Member

"You are [a specific, detailed description of one member of the target audience for this content]. Read this [content type] as that person. Tell me: what is your honest first reaction? What questions does this raise? What would make you stop reading? What would make you take action?"

Best for: audience testing, checking whether content connects with its intended reader, identifying barriers to action or comprehension.

Example: "You are a 52-year-old operations director at a regional insurance company. You receive 200 emails a day and read each vendor email for an average of 8 seconds before deciding to delete or engage. You are skeptical of AI claims. Read this cold outreach email as that person and tell me: did you delete it at 8 seconds? Why or why not?"

8. The Naive Expert

"You are an expert in [adjacent field] but have no background in [the actual field of the content]. Read this [content type] and flag every place where the reasoning is unclear, terms are used without definition, or assumptions are made that you would not understand."

Best for: checking accessibility, ensuring non-experts can follow technical content, identifying where unexplained jargon creates barriers.

Example: "You are an expert statistician but have no knowledge of clinical trials. Read this clinical trial summary and flag every place where the language assumes knowledge of clinical trial methodology that a statistician would not have."


9.7 System-Level vs. Message-Level Role Assignment

Role assignment can happen at two levels: system level (set once for the entire session or deployment) and message level (set for a specific exchange). Understanding the difference allows you to use each appropriately.

System-Level Role Assignment

System-level role assignment sets a persistent role for the entire conversation or deployment. It is established at the beginning of a session or in a system prompt.

Best for: specialized AI assistants designed for one purpose; long sessions where a consistent perspective is needed throughout.

Example system-level role: "Throughout this session, you are a senior communications advisor specializing in crisis communications. You approach every request from the perspective of protecting reputation while maintaining transparency."

The advantage: the role applies consistently without restating it in every message. The limitation: system-level roles can conflict with tasks that require a different perspective within the same session.

Message-Level Role Assignment

Message-level role assignment sets a role for a specific exchange — one question, one output request. It overrides or supplements any system-level role for that message.

Best for: sessions where you need different perspectives on different aspects of a problem; targeted perspective shifts within broader projects.

Example: In a session focused on drafting a proposal, you might assign a message-level role of "skeptical investor" for one specific feedback request, then return to the default for drafting.

The practical rule: Use system-level roles for specialized single-purpose sessions. Use message-level roles when you need to shift perspective within a broader session.


9.8 Stacking Roles: Combining Multiple Perspectives

Some tasks benefit from combining multiple roles in a single prompt — asking the AI to adopt more than one perspective simultaneously or sequentially.

Simultaneous Role Stacking

"You are a [role 1] and a [role 2]. From the perspective of both, [task]."

Example: "You are simultaneously a UX designer and a data privacy attorney. Review this product's onboarding flow and provide feedback that reflects both the user experience perspective and the regulatory compliance perspective, noting where they conflict."

This works well when the two roles are complementary and the task genuinely benefits from both perspectives at once.

Sequential Role Stacking

"First, review this as a [role 1] and provide your assessment. Then, review it again as a [role 2] and provide a separate assessment. Finally, synthesize the two perspectives."

Example: "First, evaluate this marketing campaign concept as an enthusiastic early adopter who loves innovation. Then, evaluate it as a risk-averse compliance manager at a regulated financial institution. Finally, synthesize what a product that works for both of them would look like."

Sequential stacking works well when the perspectives might conflict and you want clear separation before synthesis.

Limitations of Role Stacking

Stacking more than two or three roles tends to produce output that is superficial — each perspective gets too little attention. If you find yourself wanting four or more perspectives, run them as separate exchanges rather than trying to stack them all.


9.9 The Audience Role Technique: AI as Your Target Reader

One of the most practically valuable applications of role assignment is asking the AI to embody your target audience — to read your content not as a neutral reviewer but as the specific person you are trying to reach.

This technique works because the AI can simulate the cognitive and emotional response of a particular type of person with specific knowledge, goals, and biases — and it can do so more consistently than most practitioners can switch their own perspective.

How to Use the Audience Role

The more specific your audience description, the more useful the feedback. Compare:

Generic audience role: "Read this as my target customer." This is nearly useless — the AI does not know who your customer is.

Specific audience role: "You are a 38-year-old HR director at a 500-person manufacturing company. You have been burned by two previous software implementations that went over budget and disrupted operations. You care deeply about your team's wellbeing but are under constant cost pressure from your CFO. You receive three unsolicited vendor proposals a week and you skim all of them in under two minutes before deciding whether to engage. Read this proposal as that person. What is your honest reaction? Do you continue reading past page 1? What is the one thing that would make you schedule a call?"

The second version gives the AI enough detail to inhabit the persona meaningfully. The output will be substantially more useful than generic feedback.

Audience Role for Testing vs. Generating

The audience role technique is primarily for testing — asking the AI to tell you how a specific type of person would react to your content. It is distinct from asking the AI to generate content for that audience, which is a different task. The test is always: "You are [specific person]. Read this. How do you react and why?"


9.10 Instructional Modifiers: Fine-Tuning the Register

Beyond the core instruction and role, instructional modifiers are short additions that calibrate the register, approach, or style of the output. They are useful for fine-tuning without requiring a full style specification.

Effective Instructional Modifiers

Expertise level: "Assume the reader has no background in this field." / "Assume expert-level understanding."

Directness calibration: "Be direct — do not soften negative assessments." / "Be diplomatic — this feedback will be given to a junior employee."

Depth calibration: "One sentence per point — this is for a scannable reference list." / "Explain each point in depth with examples."

Confidence signaling: "Indicate your confidence level for each claim." / "Distinguish clearly between what is established and what is speculative."

Uncertainty acknowledgment: "If you are uncertain about something, say so explicitly rather than presenting it with false confidence."

Audience relationship: "Write as a peer, not an instructor." / "Write as a trusted advisor, not a vendor."

Combining Modifiers Effectively

Modifiers stack well when they address different dimensions without conflicting:

"Review this draft. Be direct — do not soften negative assessments. Assume the reader is a confident professional who can handle blunt feedback. Focus on the three most significant structural issues, not line-level copy. Indicate if any of your feedback is a personal preference versus a professional best practice."

Each modifier adjusts a different dimension: directness, audience relationship, depth, and meta-transparency.


9.11 Negative Instructions in Role Assignment: When They Work

In the context of role assignment, negative instructions serve a specific and useful function: they prevent the AI from slipping into a default role that is easier to play but less useful to you.

The most common default is what practitioners sometimes call "the helpful assistant role" — a default mode where the AI is affirming, balanced, and reluctant to deliver strongly critical or one-sided assessments. This is often the opposite of what you need when you explicitly assign a challenging or critical role.

Preventing default mode in critical roles: "You are a devil's advocate. Do not provide balance. Do not present both sides. Your job is to argue against this as compellingly as possible. Do not soften your criticism with qualifications like 'but this does have merit.'"

Preventing excessive caution in expert roles: "You are a senior medical researcher reviewing this clinical claim. Do not add disclaimers about consulting a physician at the end — I am a physician and I want a peer-level analysis, not a patient-level response."

Preventing the role from collapsing: "You are a skeptical CFO reviewing this financial proposal. Maintain the CFO perspective throughout — do not shift to a more supportive or neutral position partway through."

Negative instructions in role assignment are most useful when you want to prevent the AI from defaulting to a safer, more neutral position than the role requires.


9.12 Sequential and Conditional Instructions

For complex tasks, instructions do not need to be single-step. Sequential instructions tell the AI to perform operations in order; conditional instructions tell it to take different actions based on what it finds.

Sequential Instructions

"First, [task A]. Then, based on [what you find in task A], [task B]."

Example: "First, identify the three weakest arguments in this proposal. Then, for each weak argument, write one sentence that either strengthens it or recommends removing it."

Sequential instructions are more reliable than asking the AI to perform both operations simultaneously, because they allow the output of the first step to inform the second.

Conditional Instructions

"If [condition], then [action A]. If not, [action B]."

Example: "Review this legal clause. If the clause contains ambiguous language that could be interpreted in more than one way, flag it and explain both interpretations. If it is unambiguous, confirm that and move on."

Conditional instructions are particularly useful in review and audit tasks where the appropriate response depends on what is found.

Instruction Chains for Complex Tasks

For tasks with three or more sequential steps, number them explicitly:

"Please work through the following steps in order: 1. Summarize the core argument of this paper in two sentences 2. Identify the two most significant methodological limitations 3. For each limitation, suggest one way the methodology could be strengthened in future research 4. Rate the paper's overall contribution to the field on a 1–5 scale with a one-sentence justification

Present each step separately with a header before moving to the next."

Numbered step instructions produce more consistently reliable sequential output than prose descriptions of the same steps.

Concept B: 'Brought Back' — Images of the candles alongside travel photos and specific place names. Copy: 'For the places you've been and the places you haven't left.'

The AI's response plays the role of Sophia with surprising specificity — it does not just say "Concept A is better." It gives the reaction of a specific, busy, aesthetically literate person: stops for Concept B (the specificity of place names is compelling), feels skeptical of Concept A (copy feels like it is trying to be clever), appreciates but does not engage with Concept C (beautiful but not sticky enough to save or follow).

The perspective shift technique is a structured extension of role assignment that explicitly asks the AI to move through multiple perspectives sequentially and synthesize them.
