Discussion Guide
1. "The two lists agree at the top and diverge everywhere else." What does that divergence actually oblige an operator to do?
Listen for: students who recognize that the divergence forces a disclosure discipline rather than a spending decision. The strong answer is that you may absolutely spend money on measures below line 2 — you simply have to know you are doing it and be able to say why, in a sentence that does not pretend the measure pays. Push back on anyone who concludes "only do the things that pay"; that is the cynical reading, and it is not what Figure 38.1 says. Also push back on anyone who says the divergence doesn't matter because it's all good for the planet — that is how a program gets defunded in year two.
2. Bellwether's kitchen runs 94% utilization on chicken and 55% on trout, in the same week, under the same chef. How does that happen without anyone doing anything wrong?
Listen for: the recognition that both decisions were reasonable when made and made months apart against different questions. The chicken was designed as a cross-utilization exercise for food cost; the trout was a deliberate judgment that labor and cooler space were not worth the frames — and the audit later showed that judgment was very nearly correct on money (\$208) and wrong on volume (728 lb).
The deeper answer, which is worth waiting for: nobody's job was to compare them. That is what an audit is for. It does not find errors; it forces adjacency. Students who conclude "the chef was lazy" have missed the chapter.
3. The chapter refuses to cut the Hearth Chicken's roots portion even though the plate-waste data supports it and the math is worth \$0.20 a plate. Was that the right call?
Listen for: the four possible causes of returned food — portion too large, under-seasoned, the plate is filling, the roots sat too long — and the observation that three of the four are fixed by cooking better, not serving less. Strong students will note the asymmetry of the error: cutting the portion against the wrong cause makes the plate worse and saves almost nothing, while running the test costs two weeks.
Bring in the Hospitality callout: a plate that consistently returns a quarter full is not generous, it is badly sized — so the reduction might be genuinely better for the guest. The test is which question was asked first. Ask the class which question their own answer implies they asked.
4. Composting costs \$832 a year and will never pay. Defend spending it — or defend not spending it — to a partner who has just seen the number.
Listen for: whether students can make a non-financial argument without hiding the financials. The strong version states the cost, states what it buys (17.6 tons of landfilled food waste down to about 1.8, at 2.2 cents a cover), and asks for the decision. The weak version manufactures a savings story, or retreats to "it's the right thing to do" without a number.
Useful escalation: what if it were \$8,320 instead of \$832 — ten times the cost, same environmental result? At what number does the answer change, and what does that tell you about the honest basis of the original decision? Most students discover their reasoning was price-dependent all along, which is fine and worth naming.
5. "Make claims about your supply chain, which you control and can document. Do not make claims about your effect on a community, which you do not control and cannot document." Is that a principled position or a convenient one?
Listen for: engagement with the fact that Bellwether is a share-taking entrant whose arrival pressures a fifteen-year-old incumbent four blocks away. This is the chapter's hardest question and it should not resolve cleanly.
Reward students who identify both glib resolutions — marketing yourself as the neighborhood's benefactor while taking the incumbent's Friday nights, and dismissing the whole question as sentimental because markets reallocate. Both are available and both are comfortable.
The defensible position is narrower than either and is a discipline about claims, not about markets: you may compete hard and you may not describe the effect of your competition as a benefit you have documented. A strong student will also note the corollary the chapter states quietly — the genuine community work (hiring locally, paying well, showing up) is worth doing and worth not advertising.
6. What does it cost to get a sourcing claim wrong, and why do restaurants still take that risk?
Listen for: the arithmetic — eight covers a night for twelve weeks at \$46 is \$22,080 of revenue, roughly three and a half times what the entire sustainability program nets in a year — and then the harder question of why. Expect and probe: because the header sentence is free to write and expensive to maintain; because no one at the restaurant owns it; because it decays silently while every other operating artifact has a maintenance rhythm; and because the person who wrote it was writing menu copy, not making a purchasing commitment.
Close by asking what the fix costs. One page, a review cadence tied to the menu cycle, and a line in the purchasing spec. The most expensive risk in the chapter is also the cheapest one to eliminate, which is a fair summary of the whole book.
