Case Study 1: Alex's Content Calendar — Scaling Without Losing the Brand

Background

Alex is a marketing manager at Vantara Systems, a mid-sized B2B software company that makes project management tools for engineering teams. The company has a strong product and a well-defined brand voice — direct, technically credible, and lightly irreverent. Their blog has historically been one of their best-performing lead generation channels, but output has been inconsistent: two or three posts a month when Alex is not swamped, nothing when she is.

Vantara's head of marketing has a goal: twenty pieces of content per month across the blog, LinkedIn, and email newsletter. The current total is six to eight. Alex has one part-time content coordinator who helps with research and scheduling. There is no budget for additional writers.

The math is brutal. Going from six posts to twenty posts is not an incremental improvement in workflow — it is a fundamental change in how Alex's team works. If Alex tries to write twenty posts herself the way she has written six, she will fail. She either burns out or the content becomes obviously worse. Neither is acceptable.

The First Experiment (And What It Revealed)

Alex's first attempt at AI-assisted content scaling follows the path of least resistance: she starts giving AI a topic and asking for a full blog post. The output is fast. In the first week, she generates twelve posts in draft form.

Then she reads them all in sequence.

They are technically correct. They are organized logically. They are readable. And they are completely identical in tone — a smooth, competent, interchangeable voice that sounds nothing like Vantara's brand. The lightly irreverent edge that makes the Vantara blog distinctive is entirely absent. Sentences end on affirmation rather than landing on a point. Technical specificity is replaced by generality. The posts feel like they were written by a very proficient intern with no domain expertise.

Alex's content coordinator reads three of them. "These are fine," she says, which is the most damning possible assessment. Vantara's blog is not supposed to be fine. It is supposed to be the kind of writing that engineers forward to each other.

Alex shelves all twelve posts. This approach is not working. She spends an afternoon thinking about what went wrong and what a different approach would look like.

Diagnosing the Problem

Alex identifies three root causes:

Root cause 1: AI was doing too much. She was giving AI a topic and asking it to produce finished prose. AI has no knowledge of Vantara's brand voice, no sense of what the engineering audience actually finds valuable, and no stake in whether the result is any good. Unsurprisingly, it produced content that reflected those absences.

Root cause 2: No voice inputs. Alex had not given AI any examples of what good Vantara content looks like. AI was writing in a vacuum. Without the constraints of actual Vantara posts in its context, it could only produce its default style.

Root cause 3: Wrong stage for AI. Alex had been using AI at the stage where her own contribution matters most — prose generation — rather than at the stages where AI genuinely accelerates work without threatening quality.

The Redesigned Workflow

Alex builds a new workflow that she documents in a shared Notion page for herself and her coordinator. It has six steps.

Step 1: Source Material Collection (Human)

Every post begins with source material that Alex or her coordinator collects. This might be: a feature release Alex wants to explain, a customer conversation that revealed a common pain point, an insight from Vantara's own analytics, or a trend in the engineering tools space that Alex has been thinking about. The source material is never AI-generated — it always originates from a human insight, observation, or conversation.

This step is the most important one. Alex's posts work because they are grounded in real knowledge about what engineers care about. AI cannot generate that knowledge; it can only work with it once it has been provided.

Step 2: Brief Writing (Human)

Alex writes a one-page brief for each post. The brief specifies: the core argument in two to three sentences; the target audience persona; the tone and edge ("should feel like a senior engineer wrote this, not a marketer"); three to five key points that must appear; any specific customer quotes, data, or examples to include; the CTA; and the word count. This step takes fifteen to twenty minutes.

Step 3: Outline Generation (AI, human-reviewed)

Alex submits the brief to Claude and asks for an outline with estimated word counts per section. She reviews the outline, adjusts the structure based on her judgment, and approves it before proceeding.

Step 4: First Draft Generation (AI, heavily human-revised)

Alex includes three things in her draft generation prompt: the approved outline, the brief, and a "voice package" — two complete Vantara blog posts that Alex considers best-in-class examples of the brand voice, plus her extracted style guide. The prompt is:

"Write a first draft of a Vantara Systems blog post following this outline. Important: match the voice and style of the example posts included below. This is a B2B engineering audience — be technically specific, don't over-explain, and don't sound like a marketing brochure. [Outline] [Voice package]"

The resulting draft requires significant human revision. Alex estimates she rewrites 35-45% of each post. She rewrites every introduction from scratch — AI introductions are always too general. She rewrites any passage where AI has made a technical claim she knows is imprecise. She adds the specific, concrete examples that make Vantara posts distinctive (AI tends toward generic examples unless instructed otherwise). She injects the lightly irreverent tone throughout.

Step 5: Developmental and Tone Check (AI)

After her revisions, Alex submits the post for two specific checks: - Developmental: "Does this piece deliver on the promise of its opening? Is anything missing or redundant?" - Tone: "Read this as a senior software engineer would. Does anything sound like marketing speak? Does anything feel over-explained or condescending?"

She acts on about half the feedback.

Step 6: Proofreading and Adaptation (AI)

Final proofreading via Grammarly and Claude. Then, for each blog post, Alex asks AI to generate: three LinkedIn post variants (for A/B testing), and one email newsletter teaser paragraph. This adaptation step takes approximately ten minutes per post and adds three pieces of content per blog post automatically.

The Results at Month Three

Quality assessment is harder to measure objectively, but the leading indicators are positive. The comment quality on LinkedIn — engineers sharing genuine opinions and additional context — has remained consistent with pre-AI levels, which was Alex's primary quality signal.

What Did Not Work

The experiment is not frictionless. Alex documents several things that do not work:

Attempting to reduce the brief step. When Alex tries skipping or shortening the brief to save time, the post quality drops significantly. The brief is the intellectual foundation that AI cannot generate itself. When it is weak, everything downstream is weaker.

Letting AI write the introduction. Alex tries three times to use AI introductions, each time rewriting them before publishing. She eventually stops trying. The time spent on AI introductions that she will rewrite is wasted.

Applying the workflow to all content types equally. The workflow works well for educational and thought leadership posts. It works less well for high-stakes announcement content (product launches, company news) where brand precision is critical and revision time is higher than for regular posts. Alex now writes announcement content largely by hand.

Insufficient proofreading prompting. Early versions of the workflow combine line editing and proofreading in a single AI step. This produces outputs where AI changes word choices in ways Alex did not want. She separates the two steps with explicit instructions.

The Workflow Document

Alex's workflow is now documented, versioned, and shared with her coordinator. Every new piece starts from the same template. The voice package is updated quarterly — Alex replaces the example posts with the most recent high-performing content. The style guide is reviewed and revised with each major update.

This documentation is not just operational convenience. It is insurance against the team's most common failure mode: under time pressure, defaulting back to "just ask AI for a full post." The documented workflow is a forcing function.

Lessons

The Vantara content scaling case illustrates several principles from Chapter 20:

AI does not replace the human input that makes content distinctive. The source material, the brief, and the editorial judgment are entirely human. AI accelerates the production work between those human inputs.

Voice is a technical constraint that requires deliberate management. Without the voice package and style guide, AI produces Vantara-adjacent content that fails on the metric that matters most: does it sound like Vantara?

The workflow matters more than the tool. Alex uses Claude, but she could get similar results with other capable models. The workflow design — the sequence, the inputs at each stage, the human review gates — is the source of the quality improvement.

Scaling requires selectivity. Going from six to twenty pieces does not mean writing twenty posts of the quality that six took. It means being selective about which posts receive the most human investment (the educational, high-engagement pieces) and which receive less (the shorter LinkedIn adaptations and newsletter teasers).
