How to Use This Book
This is a big book. It is designed so you do not have to read all of it, in order, to get value from it — but it rewards you heavily if you do.
What is in each chapter
Every chapter is a directory with seven files. You do not have to use all of them, and different readers use different ones.

The callouts, and what each one means
The book uses a small set of recurring markers. They are not decoration; each one signals a specific kind of thinking.

The Willow Street project
Every chapter ends with a Project Checkpoint, and every checkpoint adds one deliverable to a single running project: the Willow Street Community Center, a $6.8 million, 24,000 square foot municipal building on a 425-calendar-day contract. You manage it on paper, from bid through closeout. The complete project package — program, described drawings, specification excerpts, site conditions, quantities, and contract terms — is Appendix K.
By Chapter 42 you will have produced, in order: a project charter, a stakeholder analysis, a delivery-method memo, a contract risk map, a legal checklist, a risk register, a document-control setup, systems narratives, a conceptual estimate and value-engineering log, a quantity takeoff, a detailed estimate, a CPM schedule, a bid package, a buyout log, a preconstruction plan, a site logistics plan, a subcontractor management plan, a labor plan, an equipment plan, a temporary-structures plan, a quality plan, a safety plan, submittal and RFI logs, daily reports, a pull plan, cost reports, a schedule update and recovery plan, an earned value report, priced change orders, a schedule of values and pay application, a delay analysis, a work-in-progress schedule, a BIM execution plan, a sustainability plan, a technology plan, a closeout plan, and a leadership plan.
That is a project notebook. It is also the single most persuasive thing you can put in front of someone who is deciding whether to hire you, because it is not a transcript — it is evidence that you can do the work.
You do not have to do it. The chapters stand without it. But if you are a student, or if you are trying to move from the field into management, this is the part that changes your life and not just your vocabulary.

🏃 Fast Track — for working practitioners
You already know a job site. You need the management spine and you need it in about three weeks of evenings.
Chapters 1, 3, 4, 6, 12, 14, 25, 28, 29, 31, 32, 33, 40.
Read each chapter's index.md and key-takeaways.md, do the 📋 Try it drill in each, and skip the
exercise sets. Then use the index for whatever is currently on fire.
Every chapter opens with a 🏃 Fast Track note telling you what you can skim.
📘 Standard — for students and new project engineers
The whole book in order, one chapter per week, carrying the Willow Street project throughout. That is a two-semester sequence, or about ten months of self-study at a chapter a week. A one-semester course can cover Parts I, III, IV, and VI (see the instructor guide's 15-week syllabus).
Read the chapter, do the exercises, take the quiz, and complete the Project Checkpoint before moving on. Do not skip the Spaced Review sections — they are short, they feel redundant, and they are the reason you will still know this material in a year.
🔬 Deep Dive — for readers going all the way
Everything: all 42 chapters, every exercise set including the Part E research extensions, both
appendix workbooks (Appendix B's twenty CPM problems and Appendix C's estimating reference), and the
full Willow Street notebook. Each chapter has a 🔬 Deep Dive note pointing to where the depth is.
This is also the right path if you are preparing for a professional credential.
🏗️ Field Track — for superintendents and craft moving into management
You know how the work goes together. What you need is the systems, the paper, and the money.
Chapters 1, 7, 8, 9, 10, 17, 18, 19, 20, 21, 22, 23, 24, 26, 27, 41, 42.
Then add Chapters 14, 28, 29, and 31 when you are ready for the controls side, which is the part that gets people promoted.
If something specific is on fire right now
Go straight to it. The chapters are written to stand alone reasonably well, and every one of them opens with enough context to be readable cold.

How to read the numbers
Every calculation in this book is worked step by step: the formula in words, the real numbers plugged in, the answer with units, and then one plain sentence about what it means for the job.
Do the arithmetic yourself at least once per chapter. Reading a worked calculation produces a
feeling of understanding that is almost entirely false. Working one produces the real thing. This is
the most reliable finding in the entire science of learning and it is the reason the 📋 Try it
drills exist.
Units are always labeled, and two in particular are easy to confuse and expensive to get wrong:
- CD = calendar days. Contract time and liquidated damages are always in calendar days.
- WD = work days. Crew productivity and durations are usually in work days.
The book says which one it means every time. So should you.
A word about the cost data
Every unit cost, productivity rate, wage rate, lead time, and rental rate in this book is illustrative. They are chosen to be plausible and internally consistent so that the arithmetic teaches you something real. They are not a price book.
Real numbers come from three places, in this order of reliability: your own company's historical cost data (by far the best), current quotes from the actual market you are building in, and published cost data adjusted for time, location, and size. Chapter 11 teaches those three adjustments, and Chapter 28 teaches you how to generate your own historical data, which is the whole point of a cost report.
If you take a number out of this book and put it in a bid, that is on you.
For instructors
The instructor companion contains four syllabi, chapter notes and discussion guides for all 42 chapters, a midterm and final, grading rubrics for the project notebook, a guide to teaching safety without reducing it to a rules list, and a facilitation guide for field simulations and role-plays — bid day, the coordination meeting, the change-order negotiation, and the claim.

One last thing
Construction management is learned by doing it and by being told, kindly and specifically, what you just did wrong. This book is the second half of that. The first half is a job site.
